Redesign the Work Before Changing the Headcount
Updated: Oct 30

An AI pilot can make one step in a process much faster. That is useful evidence, but it is not enough to determine how the entire department should be staffed.
Consider a team that reviews complex submissions. AI may extract information and prepare a summary in minutes. Employees still resolve missing information, interpret exceptions, coordinate with other departments, and take responsibility for the final decision. Speeding up extraction can simply move more work into the review queue.
Map the process from beginning to end before drawing staffing conclusions. Identify the decisions, handoffs, waiting periods, and exceptions that determine throughput. Measure the effort required after the automated step as carefully as the time saved within it.
Then redesign responsibilities. Some work may disappear, some may grow, and new review or information-management tasks may emerge. Employees need to know where their judgment remains necessary and how performance expectations will change.
Test the redesigned process under realistic volume. Include busy periods, unavailable staff, unusual cases, and changes in the incoming work. A short demonstration with selected examples will not reveal whether the new operating model can carry the business through those conditions.
360Views can help connect process design, AI implementation, integration, and adoption. Leadership can then make workforce decisions using evidence about the whole job and a credible plan for putting additional capacity to work.
